The missing role in forward deployed engineering

Forward-deployed engineering — embedding small teams inside a client’s operations to build AI solutions where they will actually run — has become fashionable. The standard pod has three roles: one to find the right problem (Echo), one to build the solution in the real environment (Delta), and one to turn what works into product (Dev).

In large German enterprises, this arrangement has a gap. The hardest part of reaching production is rarely the technology, and seldom the domain. It is governance: data protection, information security, legal, compliance, enterprise architecture, procurement, risk management and — not least — the works council. These functions are not obstacles to be worked around; they define the environment in which any solution must survive.

The obvious answer — let Echo handle it — underestimates the work. Knowing which processes apply, which agreements already exist and what each board needs to see is deep, largely tacit expertise. And the trust of a data protection officer or a works council is a different currency from business-stakeholder trust, earned over years and hard to extend to anyone whose visible mandate is speed. Without it, even an excellent pod produces an impressive prototype and a permanently pending approval.

The German variant of the model therefore needs a fourth role, probably a hybrid: vendor-side methodology paired with a client-side anchor who holds the internal relationships. Two working names are on the table. LINK, for building trusted connections between builders and governance. LANE — locate, align, navigate, enable — for keeping the project in the right lane, or finding one where none is obvious.

Which fits better? Or does the role deserve a different name altogether?
